запуск Стартапа от MVP до первых продаж за 90 дней

За 3 месяца наша платформа для создания инструкций и документации прошла путь от MVP до первых продаж:

  1. 100+ регистраций с Product Radar

  2. Активация пользователей выросла с 40% до 59%

  3. Поднялись в поисковой выдаче

  4. Получили первых платящих B2B клиентов

Делюсь честным отчетом с цифрами, ошибками и работающими решениями.

Я основатель Steppo, это ИИ инструмент для создания пошаговых инструкций и документации на основе действий пользователей и не только. Я запускал этот проект сам, в процессе работы ко мне присоединилась небольшая команда и теперь мы вместе двигаем эту казалось бы небольшую, но офигенно тяжелую инициативу.

С момента запуска мы сделали несколько важных на мой взгляд вещей, которые помогли добиться не то чтобы успеха, а видимых результатов, которые переводят сам проект из просто идеи в разряд реально работающих бизнесов.

Во-первых, разделю активности на маркетинговые, продуктовые и технические и по мере моего рассказа буду миксовать их и делиться результатами.

Во-вторых, мы подготовили аналитику по результатами работы, которой обязательно поделюсь в конце статьи.

Первый блин

Релиз проекта был не то чтобы провальным, но можно было лучше, это точно. Я начал с того, что решил заявить, что есть такой проект и теперь старые задачи могут решаться быстрее в десятки раз. Была написана статья на хабре, в которой я рассказывал не то чтобы про свой опыт, больше делился, чем занимаюсь и рассказывал про свою удивительную историю, но:

  1. Я не попал в целевую аудиторию;

  2. Не был готов лендинг, куда будут идти пользователи;

  3. Не была на 100% готова техническая часть;

  4. Пользовательский путь не был оптимизирован;

Однако, сама статья получилась нормальной и так я получил 20к просмотров и кучу запросов "Steppo" в яндексе и гугле, что не плохо заявило о сайте поисковикам и они меня заметили, так мы попали в выдачу. В яндексе точно зацепили несколько запросов типа "написать инструкцию" или "инструмент для создания инструкций", а вот в гугле не совсем и тут до сих пор идет напряженная война за выдачу:)

Вторым заходом я стал искать платформы для размещения проекта, прошерстил несколько, отправлял заявки, к сожалению не все ответили положительно, однако я нашел реально крутую платформу, где собираются основатели и потенциально заинтересованные в Steppo как в инструменте люди. Это product radar, я отправил заявку примерно на майских праздниках, а публикация была запланирована на 09.06. Поэтому я решил, что могу посвятить время расширению функционала.

Доработки

1. Сделал интерактивные странички с удобным редактором и ИИ генерацией, стало удобнее делиться несколькими документами.

2. Добавил виджет обратной связи, в который кстати пишут не так часто, как я думал.

3. Переработал лендинг, это была большая и непростая тема, потому что сам лендинг находился на тильде, а перенести его нужно было к себе на React. На это ушло достаточно много времени, закончил примерно за две недели бессонных ночей.

Да, он был не оптимизирован для SEO, да, он не продавал, а просто показывал возможные функции, за то я за него не платил по 750 рублей в месяц. Помоему достаточная мотивация:)

Публикации в Дзен и Спарк

Пока шли доработки и улучшения работы самой платформы, я публиковал статьи в Дзен и спустя какое-то время, Дзен их стал даже рекомендовать, понял одно, здесь без рекламы не продвинуться, нужны хорошие бюджеты. Но я это делал не только для того чтобы набрать подписчиков в дзен или собрать прочтения, моя цель была – создать ссылочную массу, которая ведет на наш лендинг. И в плане яндекс поиска это получилось, некоторые мои статьи появляются по целевым запросам, а каждая статья повышает уровень доверия к сайту со стороны поисковиков.

Одновременно с тем опубликовал статью и на Спарке, собрал там 1000 прочтений, но ни одного перехода, опять же, возможно не попал в целевую аудиторию.

Наконец-то. Публикация на Product Radar

На этой платформе публикации происходят еженедельно, проекты публикуются по 10 шт. и происходит голосование за лучшие проекты. Мои ожидания относительно публикации были достаточно скромными, я хотел только опубликоваться и получить несколько отзывов в публичном пространстве чтобы их можно было использовать в маркетинге, но результат был сильно больше моих ожиданий.

Большинство из тех, кому я рассказывал про проект за эту неделю голосований положительно отзывались об идее и самой платформе, так я нашел не только отзывы, но и первых пользователей. Если подводить итог:

  1. То это примерно 100 регистраций;

  2. Огромное количество обратной связи;

  3. Доступность страницы проекта в Google и Яндекс поиске;

  4. Первая продажа !

А еще, что для меня самое важное, сейчас реально есть люди, кто заходит на платформу и постоянно делает инструкции и они пришли именно с Product Radar.

Я решил не останавливаться в развитии платформы и продвижении, взглянул на статистику использования ПО и выделил для себя несколько важных метрик:

  1. Количество созданных инструкций

  2. Количество публичных инструкций

  3. Количество просмотров опубликованных инструкций

  4. Среднее время до первого просмотра инструкции

  5. Время до создания первой инструкции

  6. Активация пользователей

Не смотря на, как мне казалось, успех на Product Radar, показатели были скудными, например среднее время до 1 инструкции равнялось 41 часу О_О Активация пользователей всего 41%...

Что вообще это значило? Пользователи регистрируются, не понимают, что происходит, как работать, как создавать инструкции = уходят и не возвращаются.

Так как я достаточно опытный в создании пошаговых онбордингов и туров по платформам, я решил и в Steppo добавить подобный функционал. Не то чтобы у меня не было приветствий, нет, они были, но они не мотивировали и срабатывали не регулярно.

Мы с командой разработали понятный маршрут, который был бы полезен и нам и пользователям, он включает в себя один вопрос, просьбу установить расширение и предложение пройти базовый маршрут, и что вы думаете? Сработало! Активация выросла до 59%, а среднее время до первой инструкции сократилось до 10 минут О_О.

Вот он наш многоцелевой опрос, он не просто уточняет у пользователя направление использования, но и показывает возможные кейсы использования платформы.

Кроме опроса добавили трекинг установки расширения и на втором шаге мы опционально предлагаем создать инструкцию, пройдя по короткому интерактивному маршруту.

Обновление и оптимизация лендинга

Моя борьба с Google Search продолжалась и далее на цели был лендинг, который никак не хотел ранжироваться. Как оказалось Page Speed у нас выдавал рейтинг 25-30, что в красной зоне, поэтому было решено совместить сразу 2 полезных дела:

  1. Перепилить лендинг и сделать его более продающим;

  2. Сделать так, чтобы он летал и получал 60+ в Page Speed.

В итоге, переписали все заголовки, добавили тексты по всем известному фреймворку JTBD и обновили раздел с отзывами.

Чтобы все работало и грузилось быстрее быстрого, сделали следующее:

  1. Запилили отдельный сервер для лендинга;

  2. Настроили отдельную точку входа в приложении для странички по адресу / (он же лендинг);

  3. Настроили скрипт, который собирал html для передачи поисковикам;

  4. Использовали оптимизированную верстку.

Результаты конечно плавают + - 10 по производительности (62 минимум), в целом заданной цели достигли.

Кроме всяких лендингов, маркетингов и лидов, мы сделали еще несколько интересных фич, например:

  1. Публичный доступ к папкам команд, то есть теперь просто по ссылке можно поделиться не просто документом, а целой папкой, выглядит вот так

Что еще по продажам?

Конечно за это время я выработал определенную стратегию работы по поиску клиентов и продаже лицензий.

Я сам занимаюсь B2B продажами уже почти 4 года и понимаю, что такой софт как Steppo не продается сам по себе, чтобы продать нужно искать компании, людей принимающих решения (ЛПР), запускать пилоты, дорабатывать под потребности.

Мы это всё сделали и однозначно можно сказать, получается и работает. Да, есть моменты, когда нужно искать компромиссы, однако их не так много.

Охренеть как круто! И это уже работает? Можно пользоваться?

В июле мы запустили несколько пилотных проектов и большая часть из них успешные, люди начали регулярно пользоваться системой, для меня это очень яркий знак, что рынок есть и он готов, нужно просто хорошо поработать.

Как обещал, делюсь. Да, она пока что скромная, но явно видно положительные тенденции по использованию, однозначно можно сказать – платформа приносит пользу людям и люди возвращаются.

Итоги и советы. Не теория, а чистая практика

На правах автора, готов с вами поделиться и полезными советами, которые точно проверены мной и сработали у нас.

  • Измеряйте время до первого value (у нас был 41 час и люди не возвращались!), чем оно ниже тем выше вероятность того, что пользователь вернется;

  • Делайте onboarding интерактивным, а не просто туром по интерфейсу. У нас был тур, который не всегда срабатывал, его было тяжело обновлять = он не влиял на активацию;

  • Один вопрос в начале может не только вам сегментировать пользователей, но и пользователям рассказать о возможностях платформы. Это еще один фактор повышения активации;

  • Не попадайтесь в ловушку "Я сделаю и все будут пользоваться" – нет не будут, большинство проектов требует продвижения и это большой труд;

  • Доработки под клиента в B2B — это золотой билет к построению крепких партнёрских отношений и устойчивому росту бизнеса. Они позволяют не просто удовлетворить базовые запросы, а превзойти ожидания.
