Интервью с создателем Ultraterrain
Проекты Ultraterrain и Tiny Furniture стали настоящим вдохновением для многих — кто-то после них впервые взялся за кисточку, кто-то решился печатать свои первые миниатюры, а кто-то — открыл своё небольшое производство.
История Андрея — яркий пример того, как хобби может вырасти в полноценную студию, пройти долгий путь и со временем снова трансформироваться во что-то новое. Решение свернуть физическое производство стало неожиданностью для тех, кто давно следил за проектом. Предлагаем вместе с создателем оглянуться назад и разобрать, что получилось, что не сработало, и куда всё это может двигаться дальше.

Начало
БМ: Для тебя важна мысль, что твои миниатюры становятся частью чужих проектов и вдохновения. Почему именно это приносит наибольшее удовлетворение?
Андрей: Меня очень "дофаминит" мысль, что моя идея воплощается в физическое обличие, и кто-то может потрогать ее своими руками, поиграть с придуманной мной штучкой, поставить ее на стол, на полку. Это для меня нечто удивительное. Наверное, это пошло с детства. Я всю жизнь играю в игрушки, в солдатики, машинки, миниатюры и до сих пор коллекционирую всяких трансформеров, тамагочи и прочее.
И эта мысль, что мой продукт, моя идея приносит такое же удовольствие какому-то другому человеку, меня очень сильно вдохновляет. Меня не сильно волнует, за сколько я что-то продал. Главное, что мой продукт принес кому-то радость и это очень классно.
БМ: Три года назад у тебя уже брали интервью, если пропустили - вот ссылка на видео. Теперь есть хорошая возможность еще раз посмотреть на пройденный путь уже с новой точки. Как менялся масштаб работы — от первых заказов до полноценной мастерской?
Андрей: Можно разделить все на периоды.
Я начал заниматься миниатюрами и террейном в 2007-ом, почти сразу свои поделки начал продавать - было один-два заказа в месяц.
2015-16 подход стал более профессиональным, удалось освоить литье и заказов стало уже 10-15 в месяц. В то время я еще продолжал работать в телекоме и занимался проектом в свободное время, вечерами. Заказы приносили мне треть от моей зарплаты и тогда казалось, что это вполне серьезные деньги.
Тогда был немного другой вайб..
БМ: Да, твои слова из прошлого интервью про то время - мы лучшие в мире!
Андрей: Хе-хе, все так, было круто!
В 16ом году мы арендовали первое помещение. Нужно было время, чтобы встать на ноги. Но уже в 20ом году мы вышли на уровень 50-60 заказов в месяц по всему миру. Бизнес начался именно с этого момента, поскольку я начал вкладывать больше денег в дело и платить кому-то за работу. Вот, кстати, пост в ВК про сарт.
Первое помещение
БМ: Получается, что от уровня хобби до бизнеса потребовалось 13 лет! Не маленький срок. Что оказалось самым непростым в этом процессе — делегирование, организация команды, финансовый контроль?
Андрей: Да, не мало. Самым сложным для меня было ловить моменты роста количества заказов. Бывали моменты, когда мне нужно было принять решение о расширении команды и увеличении площади, но я всегда ждал, что спрос снова спадет и продаж в следующем месяце станет меньше. Но приводило это к тому, что у нас скапливалась очередь из заказов и мы не могли удовлетворять возникающий в моменте спрос.
И также сложно ловить моменты спада. Когда ты был на волне успеха, а потом видишь, как уменьшаются продажи в этом месяце, в следующем их еще меньше, а потом ты вообще уходишь в минус. Ты продолжаешь верить, что в следующем месяце они вернутся на прошлый уровень и все снова станет нормально, чтобы избежать изменений, но это происходит не всегда.
Самый большой стресс для меня и для команды - это вынужденные увольнения и сокращения арендуемых площадей. В мастерской очень долго настраиваются все процессы, начиная с того где стоят стеллажи с формами и литейное оборудование, заканчивая конкретными движениями литьейщиков в процессе работы.
Не менее важен баланс между ручным управлением и делегированием. Я считал, что все работники должны ответственно относиться к своему труду, поэтому обычно не лез со своей указкой в какие-то решения на местах. Я старался определять стратегические направление развития и решать финансовые вопросы. Остальное, как правильно заформовать модель, как выполнить большой заказ — это все они должны были решать сами.
На деле получалось так, что сотрудники не всегда могли принять правильное решение, по разным причинам. Основное, скорее всего - недостаток информации. Все же я был погружен во все проекты и процессы, поэтому мог лучше понимать, как можно действовать наиболее эффективно.
Я все время не мог решить, как поступить - дать свободу на местах, или прийти и настроить все самому. И как-то так в результате и так и не дошел до понимания, как подход все-таки более правильный. Думаю, важно держать баланс между самоуправлением внутри коллектива и твоим влиянием непосредственно как руководителя.
Подводя итог - важно максимально корректно просчитывать моменты роста и спада, а также правильно поймать баланс между ручным управлением и делегированием. У меня это часто не получалось, из-за чего приходилось терять прибыль. В остальном мне все нравилось и больших сложностей не возникало.
БМ: Делегирование штука не простая. И доверяться людям без опыта именно работы, неважно какой - главное командной, в которой от твоих действий зависят действия других, может быть опасно.
Андрей: Все так. Из примеров, я очень долго бился с командой литейщиков, чтобы ввести артикулы на позиции. То есть у нас было 300-400 наборов, и они лежали в коробочках с названиями - Рыночная площадь, например. И там была куча всего внутри из разных наборов, но что относится к теме рыночная площадь.
И я им говорю, ребята, но это же типа неудобно. Вы каждый раз в этой куче разных форм роетесь, выбирая нужные формы для набора “пекарня”, например. Давайте сделаем у пекарни артикул 101, у кузни артикул 102, там, не знаю, винодельный 103. И все это положим в коробочку 101, на соответствующую полку стеллажа под №100, чтобы они, видя артикул 100, и шли к этой полочке и брали соответствующую коробочку 101, 102, 103.
Меня очень долго убеждали, что в этом нет смысла. "Мы привыкли так и ничего менять не хотим" - был общий посыл. Но после долгой борьбы у нас появились стеллажи с номерами, и когда наборов стало больше в два-три раза, это нас спасло. Все пользовались артикулами и видя номер позиции в заказе, сразу шли к нужному стеллажу, к нужной полке и брали нужную коробочку. Без этого мы бы утонули в хаосе.
И для меня это было очевидно сразу, но для них нет.

БМ: Давай разберём формирование себестоимости на примере: от идеи до готовой фигурки или файла. Какие этапы «съедают» больше всего времени и денег?
Андрей: У нас никогда не было расчетов розничной цены, мы просто смотрели на рынок и прикидывали, сколько должна стоить наша фигурка относительно аналогов.
Самый сложный и дорогой процесс - это изготовление 3д модели скульптором. Затем идет расстановка поддержек, сама печать мастер-модели и ее постобработка (шлифовка, подрезка) - механические действия, которые сильно проще и дешевле.
Если берем литье - то к работе выше нужно прибавить 1-2 дня на работу формовщика и работу литейщика.Покрас - отдельная история.

Сумму за создание моделей, печать и постобработку делим на 50 - супер-примерно столько этих наборов можно продать за 2 года. Сумму за формвку делим на 20 - столько живет форма.
Продадим мы такой набор в лучшем случае за 3500р, если на маркетплейсах, то можно умножить на 1,3.
Фигурка в лабиринте
Это крупный набор, поэтому так дорого. Есть маленькие фигурки весом 6-10 грамм, там себестоимость материалов ниже, маржа выше. Ну, к примеру, себестоиомсть будет 50р, а продадим за 250р.
БМ: Почему ты изначально выбрал основным каналом продаж сайт? Пробовал ли выходить на маркетплейсы — и почему, в итоге, не остался там?
Андрей: Тут важно понять, что мы работаем в супер узкой нише. Аксессуары для настольных игр, причем не для варгеймов, а именно для НРИ (настольных ролевых игр) - а это очень немногочисленное количество потенциальных покупателей. В России эта тема на самом начальном этапе развития, поэтому для нас продажи в РФ никогда не превышали 5% всего оборота.
Если человек играет с покрашенными фигурками - это уже сильно, а если еще и ставит мебель и другие элементы окружения - это вообще уровень, на который поднимается один из тысячи. И вот этот один из тысячи, может быть, что-то у нас купит, и то не факт! Но мы осознанно шли на ограниченный рынок, чтобы заниматься тем, что нам нравится.
И соответственно не было даже поводов задумываться о продажах через маркетплейсы. Мы изначально развивали сайт и социальные сети для органической рекламы, и этого было вполне достаточно. Главное - делать качественный продукт, чтобы пришедшие к тебе один раз оставались с тобой и делали новые заказы.
БМ: Были ли в истории студии моменты, которые кардинально повлияли на её направление — будь то рост, спад, смена технологии или партнёрства?
Андрей: Помню, что когда мы начинали заниматься литьем, то использовали в качестве камер давления старую советскую кухонную утварь - скороварки, кастрюли с плотно закрывающейся крышкой. Давление создавали вручную, насосом. Было чертовски муторно, но проработали мы так довольно долго.

Мы даже переехали с ними в новое помещение!
Но потом я где-то увидел инструкцию, как сделать бак давления из покрасочного 10-литрового бака. Сделал один тестовый, купил обычный компрессор - и эффект был потрясающий. Скорость и удобство работы выросло в разы, и мы без сожаления расстались с верными скороварками. Все 8 лет после этого мы работали со сделанными баками.
Следующий прорыв - это появление 3D-печати. После первого знакомства с этой сферой в 2017 году, я сразу понял, что за этим будущее. Для многих хоббистов и коллекционеров это открыло новый дивный мир. Но были и скептики (они, кстати, есть и до сих пор).
Когда еще не было домашних фотополимерных принтеров, были уже крупные предприятия, которые закупили на производство очень дорогие - за несколько миллионов - промышленные фотополимерные 3D-принтеры. Сотрудники, которые на них работали, после смены еще левачили и брали заказы для своих друзей, знакомых из какого-либо хобби.
И тогда мы решили запустить первый крауд. Тогда еще даже не на Kickstarter, а на Indiegogo. Мы сделали линейку аксессуаров, мебель в стиле Fallout, ретро-футуризм. И вот их мы сделали модели в 3D и распечатали на каком-то предприятии в Питере. В Екб уже сняли формы и запустили в литье.
Первый опыт 3д моделирования под печать
Начиная с этого момента моделирование и 3D-печать стала внедрятся в наше производство. Закончилось уже известно чем - цифровой мир победил.
И третье, это, наверное, крупные краудфандинговые проекты, которые дали огромный финансовый буст и позволили расширить производство и команду. За первую кампанию мы собрали более 50 тысяч долларов, за вторую в финале уже 80. И все это было в итоге вложено в производство и команду. С этой финансовой подушкой мы смогли пережить сложные и напряженные периоды ковида и нестабильности в мире.
Успех на Kickstarter
БМ: Что стало последней каплей в решении закрыть физическую мастерскую? Это было постепенное осознание или точечное событие?
Андрей: Как таковой капли не было, не было какого-то события, после которого я проснулся и понял - "Закрываемся". Это был продолжительный процесс. Мне нужно было выполнить все обязательства перед клиентами из последнего кикстартера. Сотрудники уволились, рынок труда сильно изменился. Работать в литейке за 50 тысяч рублей в месяц стало совершенно не актуально.
Последний день на студии
Со мной до конца остался один литейщик, и мы за год смогли сделать и отправить все заказы клиентам по миру. И только тогда я имел право закрыть мастерскую. На фоне всего происходящего было понятно, что сохранить производство в России с ключевой базой клиентов за ее пределами - не получится. Да и литье продавать все сложнее - материалы дорожают, и появилось много альтернатив в виде доступной 3д печати.
Немаловажным стал и рост дохода от продажи просто файлов 3д моделей. Если в начале это приносило не больше 100 $ в месяц. А за последние два года доходы именно от продаж 3д моделей на стоках стали основным доходом даже при работающей мастерской. И мастерская работала в минус, выживая за счет продаж файлов наших моделей.
БМ: Сейчас рынок 3D-моделей перенасыщен. За счёт чего вам удаётся сохранять внимание аудитории? В чём ваша стратегия?
Андрей: Больная тема! =) У меня нет никакой стратегии.
Я плохой маркетолог и продажник, я не умею запускать рекламу и заниматься продвижением. Думаю, что у наш успех строится на доверии, которые мы заработали за годы работы Ultraterrain и Tiny Furniture. У нас большая база клиентов и многие из них перешли на самостоятельную 3д печать или заказы в локальных печатнях.
Плюс платформы (стоки), на которых мы продаемся, типа MyMiniFactory, сами продвигают студии, у которых есть продажи и подписчики. Для меня тайна, почему у нас покупают 3D-модели, когда вокруг сотни лучших производителей, которые вкладываются в рекламу, запускают большие проекты. Но, тем не менее, у нас продажи потихоньку, но постоянно растут. Недавно отметил 1 миллион просмотров нашего профиля на MyMiniFactory!
Единственное, что я делаю, это стабильно выкладываю новые модели каждый месяц. Все, больше вообще ничего. Еще важно, что мы обязательно печатаем все наши модели и красим их. И всегда можно посмотреть на фотографию уже покрашенной миниатюры, а не просто рендер. Из покраса даже родилась своя группа - «Миниатюрное Средневековье».
БМ: Почему решили выделить это направление в отдельный бренд, и как оно соотносится с остальными проектами студии?
Андрей: По факту - это группа моей жены Маши, по совместительству нашего художника по миниатюрам. Она стала делиться своими работами с российской аудиторией, чтобы мотивировать ребят на художественные достижения.
Важно было выделить эту аудиторию в отдельном от Ultraterrain месте, поскольку там уже собрались определённые люди со своим, порой жестким, взглядом и мнением. А Маше хотелось что-то более ламповое и вдохновляющее.
Судьба художника в нашем бизнессе
Именно в Миниатюрном Средневековье можно увидеть все самые последние работы Ultraterrain в покрасе или процессе работы. Я уже редко что-то выкладываю в основной группе.
БМ: Это круто, когда продукт продает сам себя.
Андрей: Это на самом деле круто. Так же было и с литьем. Изначально у нас начали покупать по отзывам, и сарафанное радио сделало свое дело. Продажи пошли по всему миру!
Но у меня в какой-то момент была к себе претензия, что я не смог освоить эту науку продаж, науку продвижения, маркетинг.
Или не нашел человека, хотя и возможности за это платить не было. Я до сих пор этим не занимаюсь, до сих пор у меня нет специального человека, и до сих пор мне непонятно, чем все закончится. Как-то так.
Пиратство
БМ: Как ты относишься к вопросам авторства и копирования моделей в сфере 3D-печати? Сталкивались ли с пиратством?
Андрей: Да, в телеге периодически встречаю сливы наших старых релизов. Но так чтобы сразу сливался последний - такого не замечал.
Думаю, что мы не в приоритете у пиратов. У нас все таки специфический продукт, кому нужны эти шкафчики и сундучки, когда можно пиратить Ваху, бюсты героев из игр, героев Marvel и прочее популярное и коммерчески успешное? Так что для меня это никогда не было серьезной проблемой. Меня смущает только, если берут мою модель, вставляют ее в свой проект и продают его без упоминания нашей студии, не согласуют это с нами. В основном, если кто-то скачал или купил и распространил бесплатно мою модельку, меня это особо не парит. Но ситуации, когда купили мой 3D файл и потом его перепродают за деньги отдельно, такого я не видел. Это, конечно, запрещено и наказуемо.
Думаю, что когда все ушло в цифру, пиратство стало неизбежным. Если даже физические модели попадают в “черные” литейки и пиратятся, то файлы сам бог велел купить и потом раздать бесплатно кому-то. Как может быть иначе? Но меня греет мысль, что на Земле порядка 8 миллиардов человек, и кто-то из них точно готов заплатить за мой труд, и мне точно этого хватит, чтобы прожить.
Сам я стараюсь не пиратить вообще ничего последние годы - софт, игры, фильмы - все по лицензии.
БМ: Что правда, то правда - в цифре все стало сильно проще для пиратов. Нам запомнилось два способа, о которых говорили в своем паблике в ВК Bulkamancer Sculpts:
Самим слить свою же модель без нескольких ключевых деталей. Есть вероятность, что ее не сольют заново, поскольку она уже есть - но и напечатать полностью ее никто не сможет.
Вести страничку в ВК, чтобы срабатывало негласное правило - "по .ру не работаем". Которое, конечно же, соблюдается далеко не всеми и не всегда.
Про 3д моделирование и печать
БМ: В какой момент ты стал отказываться от физической лепки в пользу 3D моделирования?
Андрей: Это был 2019 год. Это наш второй Indiegogo проект Medieval Market Square про средневековых мирных жителей. Тогда еще их никто не делал, и я решил выпустить такую линейку миниатюр. И их изначально мы уже скульптили в 3D, печатали мастер модели на своем принтере, формовали и лили.
Тогда у меня уже был Anycubic Photon, самый первый. И на тот момент у меня еще оставался скульптор, который лепил из GreenStuff. Он брал значительно меньше денег за свою работу, чем 3D-скульпторы. Поэтому по началу я не мог себе позволить выпускать ежемесячно новые наборы террейна и миниатюр в 3D.
Но по факту, начиная с 2019 года одна из главных наших производственных задач была перемоделить все наши физические наборы в 3D. И вот до сих пор, 2025 год, мы релизим ежемесячно наборы, многие из которых - это копии тех, что мы лепили ручками..
БМ: Как ты оцениваешь 3D-печать в 2025 году — стала ли она действительно равнозначной альтернативой классическому литью?
Андрей: Давай посмотрим на это с двух ракурсов - производителя и потребителя.
Если говорить о производителях, то на мой взгляд самый яркий пример - это Trench Crusade. Придумали правила, сделали продакшн, на продажу выставили как 3Д модели для самостоятельной печати, так и физические модели, которые производили с помощью студии 3д печати на аутсорсе. Опыт оказался удачным, покупатели довольны, а значит и производители смогли сделать физические 3Д печатные модельки достаточно качественно и в огромном количестве То есть потребитель уже не надо объяснять с чем он будет иметь дело, когда приобретает распечатанные на принтере миниатюры.
По скорости печать уже не проигрывает литью, по крайнем мере в масштабах до 75 мм. За счет больших размеров печатных платформ за одну печать можно сделать до 30 миниатюр 28-32 мм - и это быстро. Да, нужно будет повозиться с постобработкой, но зато не нужно вакуумных камер и прочих приблуд. Да и силиконовые формы под литье живут не вечно, их нужно постоянно обновлять - это долго и дорого.
Важный момент, что литье пока стабильнее печати. Печать на 3д принтере периодически глючит, выдавая непредсказуемые дефекты. Мы всю эту кучу факторов называли "божественным вмешательством". Самый запоминающийся случай: перетянули пленку, сделали калибровку принтера, влажность-температура на тех же показателях, смола не менялась - и не идет печать, постоянно брак. И что оказалось в итоге? Проблемы с флешкой.. Просто вставили другую флешку с теми же файлами, и все стало нормально.. В литье в этом плане все более предсказуемо, главное действовать по процессу.
Но со стороны потребителя по прежнему есть довольно существенные отличия. Литые модели все же прочнее печатных, они проще режутся и обрабатываются. Но производители УФ смол не стоят на месте и уже сейчас на рынке есть очень интересные и относительно бюджетные варианты материалов для печати миниатюр, где требуется точность и прочность.
БМ: Какую последнюю смолу использовал из необычных?
Андрей: Inslogic Water-Washable ABS-Like Resin, новый китайский бренд - увидел рекламу, заказал.
Основная ее особенность - очень хрупкая, когда она не засвечена. Когда берешь, снимаешь модельку с поддержек, там очень просто отломить руку или ногу, например. Но потом, когда засвечивается, эта же рука или нога может просто под воздействием пальцев будет сгибаться и возвращаться в исходное положение. Очень круто.
БМ: А на каких принтерах предпочитаешь работать?
Андрей: Когда переехал в Европу, купил себе Elegoo Saturn 4 Ultra c автокалибровкой и поднимающейся ванночкой. Из анонса выходило, что это первая модель, с которой вообще ничего делать не нужно - достал из коробки, залил смолу, запустил печать. Я думал - “Это шутка?!”. Купил, попробовал - реально все напечатал идеально с первого раза и без каких-либо шаманских настроек.
Поэтому могу только рекомендовать этого производителя, а дальше уже выбирайте себе любой из линейки по необходимым параметрам. Тот же Saturn 3 в свое время отработал у меня много лет без нареканий.
Про ИИ
БМ: Когда ты придумываешь новую модель, она рисуется как-то в 2d или ты отдаешь скульпторам словесное ТЗ?
Андрей: Раньше - не рисовали, потому что отрисовать несколько ракурсв одной фигурки стоило от 2 до 5 тысяч рублей, и я не мог себе этого позволить, потому что у нас десятки элементов в одном релизе. Только когда мы готовили проект для краудфандинга пришлось все же сделать рисунки, чтобы бейкерам заранее показать, как примерно будут выглядеть миниатюры в нашем проекте.
Но сейчас - есть ChatGPT и он делает настолько крутые референсы для скульптора, что я просто в шоке. Поэтому сейчас неограниченное количество артов укладывается в 20$ подписки ежемесячно.
В свое время начинал со Stable Diffusion, но в итоге низкий порог входа и качество, которое выдает ChatGPT сделали усилия нецелесообразными.
БМ: Да, плюс за обновлениями следить не нужно. Для чего еще применяешь ИИ в работе?
Андрей: Сейчас тема очень актуальная. Недавно писал пост про то, как генерировал 3д модель с помощью китайского сервиса.
На самом деле до сих пор отхожу от осознания того, насколько быстро развивается эта история. Буквально три месяца назад результаты генерации именно 3д моделей были совсем кривые. Сейчас же - получаются заготовки, которые можно доработать за один рабочий день, обладая навыками в скульптинге. И по факту это экономит 10-20 тысяч на серии моделей.
Думаю, что комбинация ИИ и 3д печати - это будущее мира миниатюр. Да что там будущее, буквально недавно видел проект на кикстартере - чувак сгенерил 1001 модель пропсов - разных мелких аксессуаров для настольных игр, типа сундучки, мечи, факелы и т.д. На последний момент, когда смотрел - он уже больше 60 000€. Можно сказать, что один из первых примеров успешной коммерческой реализации гипотезы.
Понятно, что это не просто так - нажал кнопку и получил тысячу моделей. Каждую нужно было дорабатывать вручную, на это ушло много времени, но тем не менее никто руками с нуля тысячу моделей за вменяемый срок сделать не сможет, а ИИ - запросто.
БМ: Как планируешь отслеживать какие сервисы и модели использовать для генерации 3d заготовок?
Андрей: Хороший вопрос, пока не задумывался на эту тему. Сервис, который описывал в посте, просто увидел у какой-то художницы в соц сетях. Попробовал, мне зашло - пока буду использовать его. Ну и следить за сарфанным радио, что использует народ.
Думаю, что как только появится что-то действительно стоящее, это довольно быстро распространится по сообществу. Как получилось, например, с промтом который генерирует картинку человека в виде коллекционной фигурки по фотографии.
В этом вопросе преимущество на стороне тех, кто технически подкован и может сам дообучать открытые AI модели. И достаточно состоятелен - железо для этого нужно серьезное. Будем ждать и следить!
БМ: Ты говоришь, что модели все равно нужно немного дорабатывать. Какие навыки нужны, чтобы успешно довести заготовку от ИИ до готовой модели под печать?
Андрей: В плане скульптинга процесс обучения бесконечный, конечно. Все время появляется что-то новое и нужно заниматься самообразованием. I met an individual on an international dating app, Bumpy. After talking for a few months, the individual encouraged me to start investing on crypto asset trading platform, btc01.org. I started trading and believed I was making profit until I tried to withdraw some of my money, I was asked to pay extra for tax which I did and they kept asking then I knew I have been scammed, I had to contact HACKWEST AT WRITEME DOT COM who then helped to recover the money, the total money I invest is $198,000 in bitcoin. The website is no longer operational. If anyone is in a similar issue, you can as well contact HACK WEST. They also fixed my credit report.
